Why Wood Door Mortise Installs Go Wrong Before the Lock Even Ships

This guide is for commercial installers, school facilities crews, and maintenance teams who are cutting mortise lockset pockets into wood doors in the field. Mortise locks deliver more function in a single unit than any cylindrical lock can match -- deadbolt, latchbolt, and auxiliary functions all in one case -- but that capability comes with a tight tolerance requirement. A pocket cut a sixteenth of an inch too wide or too shallow will cause the case to rock, the faceplate to gap, and the latch to bind. Getting the prep right is the whole job.

What Is a Mortise Lockset (and Why It Needs Its Own Prep Conversation)

A mortise lockset is a lock mechanism housed in a rectangular steel case that sits fully recessed inside the edge of a door. Unlike a cylindrical lockset -- which drops into a bored hole -- a mortise lock requires a precisely sized pocket routed or chiseled into the door stave. The faceplate then sits flush with the door edge. This construction gives the lock more internal components and greater durability, which is why mortise hardware is standard on schools, healthcare facilities, retail storefronts, and high-traffic commercial interiors.

Know Your Door Before You Touch the Router

Not every wood door is the same, and mortise pocket depth depends entirely on what is inside the stave.

  • Solid stave and structural composite doors accept a full mortise pocket cleanly. Confirm the lock case depth does not exceed the stave width minus the required structural web on the hinge side.
  • Hollow-core wood doors are almost never appropriate for mortise hardware. The internal structure cannot support the case, and the surrounding wood does not have enough material to hold fasteners under load.
  • Fire-rated wood doors require special attention. Per NFPA 80, field preparations on fire doors must comply with the door manufacturer's label service procedure. Any pocket size or location outside the listed preparation requires factory authorization -- not a field decision.
  • Door thickness matters: most commercial mortise cases are designed for 1-3/4 inch doors. Confirm the lock case you are installing matches the door thickness listed in the product specification.

Layout: The Step Most Field Errors Come From

Accurate layout before any cutting is non-negotiable. The manufacturer's template is your starting point, not a suggestion.

  • Mark the spindle centerline height from the floor first -- typically 38 inches for ADA compliance with lever trim, measured to the centerline of the lever, not the lock case.
  • Transfer the template to the door edge and face simultaneously so the cylinder prep, spindle hole, and pocket mouth all align in a single operation.
  • Double-check the backset dimension -- the distance from the door edge to the spindle centerline -- before committing to any cut. Mismatched backset between lock case and cylinder trim is one of the most common field mistakes on mortise installs.
  • Confirm hand. Mortise cases are handed on most function types. Installing a wrong-hand case into a finished pocket means the pocket is useless and the door edge needs repair.

Cutting the Pocket: Tolerances That Matter

Whether you are using a router with a mortise template or chiseling by hand, the pocket must meet these field standards:

  • Pocket depth must match the lock case depth precisely. A shallow pocket prevents the faceplate from seating flush; a pocket cut too deep lets the case shift under load.
  • Pocket width and height should match the case dimensions with no more than 1/32 inch of clearance on each side. A sloppy fit allows the case to rotate slightly when the lever is operated, wearing out the connection to the chassis over time.
  • Faceplate mortise: once the main pocket is cut, the faceplate lip requires its own shallow recess along the door edge so the plate sits perfectly flush. Use a sharp chisel and work to the scribed line -- do not rely on the router to get within striking distance of flush.
  • Check the pocket for square on all axes. A twisted pocket in a wood door is common when the router template shifts mid-cut.

Cylinder and Spindle Holes: Drilling for Function

After the pocket is cut and confirmed, bore the cylinder hole and spindle hole from the door face:

  • Bore the cylinder hole to the diameter specified by the lock manufacturer -- typically 1-1/4 inch for a standard mortise cylinder, though this varies.
  • Use a brad-point or Forstner bit for clean edges in wood. Spade bits produce tearout that can gap the cylinder collar and look unprofessional on finished doors.
  • The spindle hole must be centered precisely on the pocket. A misaligned spindle hole binds the lever chassis against the case hub.
  • If the opening calls for a thumbturn or indicator on the interior, confirm those holes are laid out from the same centerline reference, not re-measured independently.

Strike Preparation and Lip Fit

The strike is as important as the lock case. A mortise strike with a lipped design requires a corresponding pocket in the frame or jamb.

  • Mark the strike location using the installed lock -- latch and deadbolt extended -- and test the door in the closed position. Transfer the latchbolt and deadbolt centers directly to the frame face before cutting.
  • The strike lip must be mortised flush with the frame face. A proud strike causes the door to spring open under the lip; a recessed strike prevents the latch from catching.
  • On wood frames, reinforce the strike pocket area if the wood species is soft. Strike reinforcement plates or longer fasteners into solid blocking reduce strike pullout under forced-entry loads.
  • On labeled fire door frames, confirm that strike preparation is within the listed dimensions for that frame assembly.

Fasteners and Final Seating

Once the case is in the pocket and the trim is mounted, fasten the faceplate with the screws supplied or specified by the manufacturer. In wood doors:

  • Use the correct wood screw type -- oval or flat recessed head -- matched to the countersink in the faceplate.
  • Do not overtorque. Stripped wood screw holes in the door edge are difficult to repair cleanly and may compromise the structural hold on the faceplate.
  • Operate the latch and deadbolt through full throw before installing trim. Binding identified now is far easier to correct than after the lever trim is torqued down.
